The client
An insurance intermediary has to connect policy activity with billing, adjustments, commission information and finance reporting. This client ran a customised Zoho CRM process for policy-related billing, with Zoho Creator, Zoho Flow and custom actions feeding Zoho Books. The system was in daily use, so fixing one visible problem could break a document, a finance record or another connected step.
The challenge
The billing path had to be reconstructed
A missing field, a document that failed to regenerate, a commission attachment or an unexpected figure in Books could each have a different cause. The CRM module, buttons, functions, schedules, validations, mappings and Books records had to be followed as one process — with limited documentation of the existing customisations.
Production was the wrong place for speculative fixes
This was a regulated business with live billing and reporting. Access, roles, change control and a credible test environment were part of the problem. The new Zoho Books Sandbox was a beta that did not behave like the mature CRM sandbox, and production data and sandbox-only access were constrained.
An AI initiative raised a different set of risks
Separately, the client was exploring AI-assisted comparison of insurance renewal quotations. Complex PDF tables and differing insurer language could produce extraction errors, so staff still had to verify the outputs.

Earn the brief through operating-model advice
Before the paid work, WiselyWise's senior team met the brokerage's leadership, reviewed how CRM, billing and renewals related, and gave an independent view of an existing vendor proposal. That framed the finance priorities in the context of the system producing the figures.
Make the invisible dependencies visible
A shared status tracker and working reviews with management. The team traced the billing path through CRM, custom functions, buttons, schedules, validations, Creator or Flow and Books, identified the automations that could affect debit notes, invoices, bills and payments, and separated observed behaviour from assumption — postponing live changes until their effects could be evaluated.
Work directly with Zoho on the Books Sandbox
WiselyWise asked for a proper Books Sandbox rather than an ordinary clone, and Zoho enabled the beta. Chandra and Hamsa then worked with Books support, product management and partner escalation on specialist access, challenged a standalone test organisation that wouldn't mirror the real Zoho One setup, and obtained a clear answer on the beta's data, deployment and licensing limits.
Give the AI decision an independent assessment
WiselyWise assessed the renewal-comparison tool as an operational and governance question: extraction limits, continued human verification, dependence on developers for corrections, the missing evidence trail from source quotation to comparison, and ad hoc document-password handling. It recommended traceability, exception review and security governance before treating the tool as a decision maker.
The outcome
The signed closure note acknowledges project planning, tracker setup, current-state discovery, dependency review, identification of risks and unknowns, and coordination with the client and Zoho. The Books Sandbox was enabled, and leadership gained a clear view of why a settings-only check could not certify a cross-application billing flow.
The engagement then ended under a mutual, no-fault closure, before a full remediation. No measured before-and-after result, no WiselyWise AI deployment and no security remediation is claimed.
